AI in finance: start with a controlled pilot
Choose a narrow task, protect the inputs and measure the quality of the reviewed output.
Bound the task
Specify the input, output and prohibited actions.
Test the result
Use known examples and explicit acceptance criteria.
Keep ownership
Name the reviewer and retain the evidence.
Pick an output that a person can verify
A first pilot can be as simple as drafting commentary from an approved variance table. Give the system the approved numbers and a fixed output structure. Ask it to identify missing explanations instead of inventing causes. Keep posting entries, changing master data and distributing financial reports outside the pilot's authority.
This article proposes a practical workflow informed by the NIST AI Risk Management Framework, whose core functions cover governance, context, measurement and risk treatment. It is not a certification or a claim of formal NIST compliance. NIST AI Risk Management Framework ↗
Input: a synthetic budget-versus-actual table.
Output: three draft observations, each linked to a table row.
Reviewer: the finance owner.
Boundary: no invented causal explanation and no automatic distribution.
Define acceptance before testing
Prepare a small reference set that includes positive and negative variances, missing values and inconsistent labels. Check every number, sign, period and unit. Test whether the draft separates an observed difference from an explanation supported by evidence. A fluent paragraph with an unsupported cause should fail the review.
Measure the whole workflow
Record preparation time, review time, material corrections and unusable outputs. Compare total effort with the existing process. Faster drafting is not a saving when verification takes longer. Retain the prompt, approved input, output, reviewer changes and tool version so that failures can be reproduced.
Protect the input
Use synthetic or appropriately approved data during initial trials. Confirm the organization's approved tool and data-handling rules before using real information. Remove unnecessary identifiers. The finance owner should understand what is sent to the service and who may access the result.
Expand only after a repeatable result
Set a limited trial period and review the exceptions. If the workflow is reliable, document its permitted uses and re-test after meaningful changes to the model, prompt or input format. If quality is inconsistent, narrow the task or retain the manual process. The useful outcome is a dependable reviewed result, not the largest number of automated steps.
Five checks before releasing any draft
- Numbers and signs match the approved source.
- Period, currency and units are consistent.
- Every claimed cause has evidence.
- Uncertainty and missing data remain visible.
- The accountable reviewer approves distribution.
